  • Who needs what, by when, and in what format?

  • Keep it outcome-focused, not tool-focused.


4. Redesign the Flow

  • Start from the outcome and work backwards.

  • Remove any step that doesn’t add value.

  • Make the handovers between people or systems clear and seamless.


5. Document the Process

  • Write it out or diagram it — no more relying on memory or Janet’s inbox.

  • Include who does what, when, and how.

  • Use it to train new team members and align everyone.


6. Automate Where It Makes Sense

  • Look for repetitive tasks, delays, or double-handling.

  • Use tools that trigger the next step, notify the right person, or update your systems.

  • But don’t automate a bad process — fix it first.
